Case: Van Mossel

How Van Mossel automated their analyses and created profitable growth

“We used Excel to create an overview. Doing the things we do now would have been a jungle.”

Highlights

The challenge

Van Mossel lacked a clear overview of their spare parts inventory.
Analyses were performed manually in Excel, making it difficult to identify where inventory was too high, where capital was tied up, and which spare parts actually drove the business.

At the same time, analyses showed that the inventory contained too much obsolete stock and excess inventory across several of the most frequently sold spare parts.

The Solution

With Inact Now, Van Mossel automated the analysis of their spare parts inventory and established a far more structured decision-making foundation.

Today, the organization works with concrete action lists that include:

  • out-of-stock spare parts

  • potential return items

  • Items with low or no movement

This has made inventory management more systematic and enabled earlier response to structural issues in the inventory.

The result

In less than a year, Van Mossel reduced their spare parts inventory by DKK 3 million.

At the same time, the company maintained the high service level that is critical to the business:
When a customer books a workshop appointment, the spare parts are ready.

Additionally, the organization can now continuously track KPI development and document improvements month by month.

When Inventory Grows Without Clear Visibility

At Van Mossel, the challenge started with a classic issue in many aftermarket businesses:
A lack of visibility into inventory.

Decisions were largely based on experience and gut feeling, as analyses required manual Excel work.

This made it difficult to see:

  • which spare parts created the most value

  • where capital was actually tied up

  • where inventory was growing unnecessarily

When Van Mossel began analyzing their data more systematically together with Inact Now, this pattern became clear.

"With the analysis from Inact Now and the sparring from Inact’s consultants, we realized that 4% of our spare parts generate almost 60% of our revenue. It was a real eye-opener for us."

At the same time, the analyses revealed another issue:

There was too much obsolete stock and excessive inventory value.

For some of the most in-demand spare parts, Van Mossel had built up excess inventory of up to 90 days.

This didn’t make sense.

Parts are delivered daily from Germany—so the inventory did not need to be that large.

From Insight to Action in Daily Operations

With Inact Now, Van Mossel automated analyses that previously required manual work.

Instead of spending time consolidating data in Excel, the warehouse organization now works with concrete action lists.

For example, the company uses the checklist feature in Inact Now to create automated solutions:

  • Out-of-stock list: Each month, a list of out-of-stock spare parts is generated and sent to warehouse managers, who review it and ensure the necessary parts are available for daily operations.

  • Return and obsolescence lists: A list of potential return items helps the company prevent obsolete stock.

Van Mossel also works with lists of parts that:

  • have not been sold for more than one month

  • have not moved for more than 12 months

This makes it possible to systematically manage returns, campaigns, and proactive sales—before items become dead stock.

As a result, inventory management has become more structured and less reactive.

DKK 3 Million Less Inventory—Without Compromising Service

The results came quickly.

In less than a year, Van Mossel reduced the value of their spare parts inventory by DKK 3 million—without compromising service levels.

This was critical.

In the aftermarket business, one thing matters above all:

When a customer books a workshop appointment, the spare parts must be ready.

“We can now clearly see month by month how our KPIs are improving.”

The ongoing visibility has also made it easier to maintain motivation within the organization.

When improvements can be documented, results become tangible for employees.

From Excel Jungle to Clear Priorities

Previously, analyses at Van Mossel required extensive Excel work.

This made it difficult to gain an overview—and even harder to maintain a systematic approach to inventory management.

With Inact Now, analyses are automated.

This allows the organization to spend time making decisions and acting on insights.

“If you can’t demonstrate results over a longer period, it’s difficult to motivate employees. Personally, I would have burned out if I had to continue working with all those Excel sheets.”

A Partnership—Not Just a System

For Van Mossel, the collaboration with Inact has not only been about technology.

The sparring with Inact’s consultants has also played a key role in developing their analyses and reports.

As Brian Aakær explains:

“Inact is extremely responsive to our needs, and things move fast. It took less than an hour from when I shared my request for a report until it was available in the system.”

The ongoing dialogue has been important to ensure that the solution evolves alongside the company’s needs.

The result

With Inact Now, Van Mossel has gained a more structured overview of their spare parts inventory and a more systematic approach to inventory management.

The result is:

  • DKK 3 million reduction in inventory

  • maintained service level

  • improved decision-making foundation in daily operations

And most importantly:

The organization can now track performance month by month, act proactively, and continuously improve their supply chain.
